Harsh shifting when cold A8

Hi guys,

I have a 2012 335i with the ZF A8 transmission. Since I bought it 1 years ago, I always felt the 1 or two first shift the transmission does in the morning are not as smooth as they should be. To explain it, it's like if the transmission is staying in the first gear for a little bit to long and when it shift in the second it's not smooth at all. Somethine it happen from the second gear to the third but after that it's all good.

I changed the fluid and the pan this summer but it didn't really improve.

Is anyone else experiencing this ? Is it considered normal since the ATF is not warm enough to work as intended ?

If it's not normal, what could be the problem. Would it be more of a mechanical problem or a problem with the transmission adaptation ?

Hi there
My 435d does the same.
Feel it the most in wintertime.
But nothing I would do anything about.
I expect it to be a bit "clunky" when the oil is cold.

Did you just change the Oil or did you completely flush the transmission?

Only a complete flush will replace all the old oil.

However, it is normal that the shifting is harder with cold oil.

You could try to flash the ZF software with a tool like xhp.
xhp flash will also allow you to change shifting points of each gear. So you could do your own setup i.e. for winter.

I got the xhp earlier this year and for me it's a perfect buy.

That's normal for the most part as the fluid is thick and everything moves slowly/harsh.

I don't move as smoothly when I get out of bed on a cold winter morning as I do in summer either.
