Automatic Gearbox after oil change Zf8hp

Hello.
I have f30 320d 184ps automatic
Car has 184000km and gearbox oil was never changed in previous owner.
Car had ok shifting when got warm, but first two gears were rough when it was cold. After few minutes it would get better. Otherwise i didnt notice any strange noises sliping or kicks. I changed oil and filter with genuine zf kit with drain and fill on 40 celzius gearbox temp. First 50 kilometers after oil change cars was really amazing, shifts butter smooth and quick. But next day shifts got same like before oil change.
I know there is a lot of old oil thats stayed in gerbox. Maybe because until it got mixed with old was ok but now again not. Any ideas why is it like this and what to do? One more time ddrain and fill?

Was it always like that?
I know older ZF6 was programmed to shift later from first to second in diesels when cold in order to bring operating temperature up faster. Not sure about ZF8 in diesels. It was always rough until it warmed up a bit.

I dont know but 50km after change it was really smooth but after that nope not close like smooth. Before change it was also like that
That is bcs. fluid was warm after change.
At what rpms. is changing gear when cold? First to second?

Didnt check that really but gear change is not comfortable and its impossible to be normal. Also its like car is going to slow down little bit then it changes it. But now when its on working temp its not that smooth like it was suddnely after change.
I have two teories, it was good until its mixed up with old or maybe because on working temo cooler opened and sucked more oil and now its underfilled.
I will check oil level now on 40c to be sure.

Remember the temp range for checking and filling is 40C-50C. You also have to manually shift through all the gears when refilling.

That the first two gears are rough when cold is ‘normal’ behavior. I have the same (120k).

This. Did OP do a second fill at temp?

I'd run the tranny up to temp, then fill it up again till fluid starts flowing out. Rough behavior after a tranny fluid change is usually indicative of low fluid.

The fluid change occurred at 184K KM (114K miles). There is a general consensus that after a certain point, the fluid should never be touched. FCP Euro says 50K miles, ZF has said 60K miles at one point, and ZF's latest stance is 93K miles (150K KM).

I've read that ZF says to do the automatic transmission service every 60k miles (100k km).

My buddy who owns a BMW shop now refuses to do first time transmission service if the car is over 100k miles. He said that he saw a pattern of customers returning claiming it caused new noises and shifting problems that were not there before.

He speculated that the AT wears and those tiny particles go into the old fluid, thickening it. So it runs smoothly over 100k miles because of the combination of the worn transmission with the thicker fluid that fills in the worn spots. As soon as new thinner fluid goes it, the worn areas have more play and AT issues arise.

His opinion is that the AT will last longer by not touching it.

I've heard of guys with >100k miles draining and saving the old fluid, then replacing the transmission pan with its built-in filter and replacing pan bolts, but then re-installing the old fluid.

Just want to share my experience, but only changed my transmission oil at 155 000km. It was way smoother after especially on the first two gears when cold especially. One year later it's still smooth.

After 140K Km the gear is smooth, but mostly drive on highway. Is it necessary to service?

My gear is still smooth after 140K, but I will definitely plan the fluid exchange very soon

I have a F31 320d too. Do you recommend to change the gearbox oil at all? If yes with how many kilometers?
